Proven at both ends of our exact play. India: Mokobara — finished-PRC import + brand world — ₹230 Cr FY25 near-breakeven, Series C at ₹1,930 Cr two weeks ago. Global: Béis, the face-led travel brand, exited to Samsonite Aug 2026 at ~$210M EV on ~$210M profitable sales. Category ₹17,000 Cr → ₹26,700 Cr by CY28; VIP's collapse is churning ₹800–1,000 Cr of branded demand until ~FY28.
The economics clear our Day-1 bar on the first order — the first OutNorm category to do so. A 24" alu-frame lands ≈₹4,000 net, retails ₹12,999, contributes 52–58%; LTV:CAC 2.3–3.6 with zero repeat assumed. Chandvi silver was 38.8% Red; this is Green before repeat.
The shelf sells zipper-PC on fake anchors; the alu-frame architecture has one occupant and no brand. First-party, seven stores / 7,819 products: struck prices on 95–100% of luggage SKUs at every funded D2C brand; zero alu-frame SKUs at any of them — but The Clownfish (unfunded bags house, 5,073-SKU sprawl, no world) retails genuine zipperless alu-frame at ₹8.5–14K. Architecture proven; brand absent. Wide handle + detachable wheels: zero SKUs anywhere.
The wedge: the face runs the world, the wheel proves the promise. Béis-structure face (equity, content engine, operator-run, brand not named after the face) on the alu-frame ladder, backed by a repair promise the detachable wheel makes courier-executable — a genuine first anywhere. Honest un-struck pricing as house law.
A buyable v1 slate exists: one silhouette, 12 SKUs + 2 sets + a spare-wheel-module SKU; test PO 120–150 units ≈ ₹5.5–7L landed; 10–13 weeks PO-to-warehouse, sea only; no festival lock — founding launch window Jan 2027.
Physical samples received in India (both videos in research/luggage/samples/); same factory family as the founder's Alibaba listing (wide handle, USB, white / blush / mint / black).
Zipperless aluminum-frame construction is the loudest premium visual cue in the category — and the closure architecture that kills the "zipper burst" objection. The detachable wheel is what turns a warranty from a claim into a demonstration.
Compressed from GLOBAL-TEARDOWNS.md — nine teardowns, filings-first. Scale ranking: Rimowa (LVMH, €640M/80%, 2016) > Béis (~$210M, exited) > Away (~$150M peak, no exit) > July (profitable operator benchmark) ≈ Monos ($75M) > LEVEL8 > the dead (Horizn, Paravel, Antler v1, Bluesmart).
| Mechanic | Best executor | The move |
|---|---|---|
| Material ladder, one silhouette | Rimowa · Away · LEVEL8 | PC zipper → alu-frame → full alu; silhouette constant, material is the price dial. Alu prices at ~2× PC everywhere. |
| Warranty-as-confidence-tell | Rimowa · July · Monos | Precise published terms; Monos runs a warranty comparison page as content. Away's "LifetimeCare" is actually 5 years — vague lifetime gets audited. |
| Icon franchise | Rimowa | One silhouette held for years + collab drops + owned distribution. Shape IP is patchy (Rimowa lost the grooves case in Beijing) — the icon must be face + world, not shape. |
| Spec-honesty-as-copy | July · LEVEL8 | German PC, YKK, wheel test cycles published on-page. LEVEL8 = our factory base going global — and its ceiling (no face, no world) is precisely our gap to fill. |
| Face-led, operator-run | Béis | Operator co-founder day one; face = content engine on equity, never licensor; brand name independent of the face; profitable before scale; exited at ~1× sales. |
| Launch-as-story | Away (yr-1 $12M off a book pre-sale) | Pre-sell the first container behind a story drop — but never Away's paid-CAC-needs-repeat model. Luggage repeats every 5–10 yrs; the first order must carry CAC. |
| Ejectable battery only | July (native) | Airlines banned fixed lithium Jan 2018; Bluesmart died. USB port + removable bank bay. Settled law. |
The graveyard's common thread: the category punishes any model that needs repeat purchase or momentum funding — Away ($1.4B → layoffs, outside CEO), Horizn (2020 insolvency), Paravel (Ch.7 2025), Antler v1 (administration 2020).

| Brand | Latest revenue | P&L | First-party read | Verdict |
|---|---|---|---|---|
| Mokobara | ₹230 Cr FY25 (+96%) | −₹10 Cr, near-breakeven | 106 products, 33 luggage SKUs — discipline; 100% struck anchors, median 46%; luggage median ₹8,999, p90 ₹15,999; Judge.me, flagship PDP has no review module | The occupied seat. Series C ₹1,930 Cr (Sep 2026), airport retail next; Deepika on cap table. |
| Urban Jungle (Safari) | "₹100 Cr ARR" (claim) | inside Safari P&L | Prices AT Mokobara (median ₹8,495, p90 ₹18,995), set-led, 100% struck; runs a "LIFETIME REPAIRS" banner — mechanism never shown | The incumbent clone; same product, same price. Non-price differentiation is the only entry. |
| uppercase | ₹83 Cr FY25 | −₹35 Cr (−42%) | 725 products; warranty stated as both "5-year" and "2000 Days" on one page | Pass flat round Apr 2026; GT playbook with startup costs. |
| Nasher Miles | ₹120–165 Cr (conflict) | ~−2% EBITDA | 1,344 SKUs, 75% median strike on 4.0–4.5× fake anchors; drops the strike on its own premium line | Amber volume without pricing power; pays Rishabh Pant, never puts him on the storefront. |
| The Clownfish | no filings surfaced | — | 5,073 SKUs (rainwear→wallets), luggage median ₹1,699; the only alu-frame seller in India D2C — 29 SKUs, Stark zipperless draw-bolt at ₹12,999–13,999 unstruck, live since Mar 2024; near-zero new products since 2025Q1 | Not a brand threat — the demand proof. Architecture sells with no world on it (India's LEVEL8-lite). Direct price comparable for our 24". |
| Assembly | ₹18.4 Cr FY24 (RoC) vs ~₹85 Cr press — conflict | −17% EBITDA | 328 products, luggage median ₹6,499, 100% struck @34%, set-machine (83 set SKUs), ceiling ₹17,999 | Pass value-premium sets in uppercase's band; no alu-frame, no USB. |
| Icon | seed $1.2M (DSG) | — | 67 products, median ₹6,399, 100% struck; press-famous wide-handle bet not in the live catalogue | Watch only; the feature thesis exists, the execution doesn't. |
| VIP Industries | ₹1,858 Cr FY26 (−15%) | −₹338 Cr | — | Collapsing; control sold to Multiples PE below market. The demand donor. |
| Safari | ₹2,047 Cr FY26 | PAT ₹168 Cr | — | The operator standard: 5–7% A&P, 77 WC days. We underwrite to its discipline, not Mokobara's ad intensity. |
The three open windows: (a) ₹5–9K honest-price — fights Safari's factory; (b) the alu-frame architecture at ₹9–16K as a BRAND — Clownfish proves it sells (nameless, same price points); the branded version doesn't exist, and the full sample combination (frame + wide handle + detachable wheels) has zero SKUs anywhere; (c) ₹15K–80K "Rimowa-lite" — empty but slow, the years-2 halo rung. We take (b): our case vs Clownfish's ₹12,999 Stark is world, face, hardware and warranty mechanism — not price.

| Line | Number | Note |
|---|---|---|
| FOB, our family | $24–38 (20") · $28–45 (24") · $32–50 (28") · set $80–115 | Live listing bands; budget the top half for spec'd, QC'd goods |
| Duty stack | 15% BCD + 1.5% SWS + 18% IGST (creditable) | No ADD, no per-kg floor. Landed-net ≈ 1.35–1.45× FOB on sea FCL |
| Landed, net of GST credit | 24" ≈ ₹4,000 · 3-pc set ≈ ₹10,000 | Supports ₹14–20K MRP at premium multiples; alu-frame is structurally a ₹9K+ product |
| BIS QCO | Open | No QCO on finished luggage — BIS primary page verified Sep 2026. "Mandatory IS 8517" consultant claims are uncited lead-gen. POs papered for S.O. 776(E) if one ever lands |
| Battery | None in box | USB pass-through + removable bank bay only — IS 13252 CRS + airline rules; the global convergence agrees |
| Freight | 24" ≈ 0.11 CBM · 40HQ ≈ 590 pcs @ ~$2,200 | Sea only; air is volumetrically dead. LCL test lots cost ~+₹500/pc |
| Timeline | 10–13 weeks PO-to-warehouse | Samples 1–2 wks · production 4–6 · sail + clear 2.5–3.5; repeats 8–10 wks |
| MOQ | 100–200/design stock colours · 300–500 custom colour/size | Test PO runs factory stock colours; brand colorways at repeat scale |
PO spec table (QB/T 2155-2018, written verbatim): 90 cm drops · 3,000 handle cycles · 12 km wheel run ≤2 mm wear · resin grade + shell weight ±3% (weight is the cheapest lie detector) · wheel-module insertion 500 cycles · colour masters all colorways · AQL 2.5 third-party inspection.
Scored /10 on desirability · defensibility · economics. No wedge is approved here — the founder picks at Gate 2; identity is never delegated.
No celeb-led luggage brand exists in India; globally the one that existed just exited at $210M to Samsonite. Béis structure + our Mosaic-Labs law: face on the cap table (equity, not fee), face as content engine, operator-run, brand name independent of the face, sized to the brand. Luggage's status-object turn is precisely where a face converts.
Wheels are failure point #1; India warranty is theatre — Urban Jungle claims "LIFETIME REPAIRS" in a banner, nobody shows the mechanism. Our quick-release wheel turns lifetime into a spare-part-in-the-post promise — 60 seconds, no tools, reel-able. Publish exact Monos-style terms + a warranty-comparison page as conquest content. ~1% of revenue.
Corrected (founder catch): the frame alone is not virgin — Clownfish ships genuine draw-bolt alu-frame at ₹8.5–14K, as catalogue items with no world. Demand proof and warning in one: the shape can't carry the brand (Rimowa lost the grooves case in Beijing). What IS virgin across all 7,819 SKUs pulled: the wide handle, the detachable wheel, and any branded world on the frame. One silhouette: ₹9,999 / ₹12,999 / ₹14,999 rungs now; full-aluminium halo (₹24,999+) as the wave-2 icon rung. The moat stays W1+W2; this is what they're printed on.
Nobody on either shelf sells at an un-struck price. The two healthiest global operators (July, Rimowa) never discount; the two sickest (Antler −40%, Horizn −52%) always do. Candidate house doctrine shared with the demi-fine brand — pending founder ✓. Only works if never broken, including at launch.
Rule-57 format — declared inputs with basis; a computed corridor, not an approval.
| Input | Value | Basis |
|---|---|---|
| Hero price points | 20" ₹9,999 · 24" ₹12,999 · 28" ₹14,999 · sets ₹19,999 / ₹24,999 | Global ladder mapped onto the empty India alu-frame band; Mokobara 24" ₹13–17K sits above us |
| AOV | ₹12,000–13,500 | 24"-led mix + set attach |
| Landed COGS/pc (net) | ₹3,500 / ₹4,000 / ₹4,700 | Supply-map worked examples @1.4× FOB, FCL |
| Packaging · warranty · gateway · ship · RTO | ₹250 · 1% · 2% · ₹550 · 5% | Warranty = 2–3% claims × module cost; re-underwrite at 6 months |
| Contribution @₹12,999 (24") | ≈₹7,300 ≈ 56% | Computed; set-of-2 ≈ ₹11,300 ≈ 57% |
| CAC (cold) | ₹2,000–3,000 | Mokobara spends 20% of revenue ≈ ₹2,300/order; no live CPC pull yet |
| Repeat | Not underwritten | Luggage repeats 5–10 yrs — the Away lesson; household/set expansion is upside only |
| LTV:CAC, first order | 2.3 – 3.0 – 3.6 | worst / mid / best |
Slate law from both shelves: small (Mokobara 106 products vs Nasher 1,344), one silhouette, drop-cadence. Every rung is the sampled family.
| # | SKU | FOB $ | Landed ₹/pc | Retail ₹ | GM% |

| 1–4 | 20" cabin × 4 colours (black / white / blush / mint) | 28–30 | ~3,500 | 9,999 | 63 |
| 5–8 | 24" check-in × 4 colours | 32–36 | ~4,000 | 12,999 | 67 |

| 13 | Set-of-2 (20" + 24", nested) | 62 | ~7,400 | 19,999 | 62 |
| 14 | Set-of-3 (nested) | 90 | ~10,100 | 24,999 | 58 |
| 15 | Spare wheel module — the promise, made buyable | ~2 | ~250 | 499 (free under warranty) | — |
Test PO: 120–150 units, 24"-weighted (50/60/30), factory stock colours, LCL ≈ ₹5.5–7L landed, AQL 2.5 PSI. Wave 1.5: custom brand colorways, packing cubes + tags. Wave 2: full-aluminium halo 20" ₹24,999+. Held back deliberately: soft luggage, backpacks, any sub-₹9K rung — Safari's band, wrong fight. Sampling first: our-spec samples from 3 Pinghu factories, ~₹40–60K incl. courier, wear-tested (drop / 12 km wheel run / module re-seat ×10) before the PO.
Routed, not duplicated: the "Brand names for jewellery and suitcase" session owns naming for both lanes (cross-lane agreement, 2026-09-16). The demi-fine dossier carries six RDAP-checked candidates including a "-vi" sibling system; whether luggage joins that portfolio grammar or takes an international register (the July / Monos / Away single-word pattern — travels better for a status object with a face) is a founder taste call, made in that session. Per-shortlist checklist stands: class-18 TM search (the LUMIRA SOLIS lesson), IG handle audit, .com acquirability.
Standing constraint: no store, no creative, no name lock until Gates 2–5 pass in order. Chandvi workflow verbatim; founding sale warm-audience only, zero cold Meta until the pixel is seasoned and contribution is measured.
