Direction locked ("Ok - go with this combo"): D1 warm-atelier world · D2 stack merchandising · D3 as campaign punctuation · D4 men’s capsule — the Direction Chooser stands as the record. Name round 2 with the founder.
"We need to make a new demi-fine jewellery brand in India… deep research on the best jewellery brands in the world… it needs to look a little different [from Chandvi]… we'll be importing from China — figure out the products from there & from Palmonas."
Verified scale: Mejuri (est. $200M+, 56 stores) > Monica Vinader (~£100–108M, flat) > PDPAOLA (€35M, stalled) ≈ Astrid & Miyu (£34M, fastest-growing, self-funded) > Missoma (~£26M, break-even) > Vitaly ≈ Ana Luisa (opaque, discount-dependent). Full teardowns with sources in GLOBAL-TEARDOWNS.md.
| Mechanic | Best executor | The move |
|---|---|---|
| Material ladder on one design | Mejuri | Same SKU $68 silver → $98 vermeil → $278 solid gold. The design is the franchise; the metal is the price dial. |
| Spec honesty as sales copy | Mejuri / MV | "2.5 micron 18k on 91% recycled 925, palladium barrier." MV backs it with a 5-year warranty + free re-plating. Trust is a published number. |
| Icon franchise | VCA → Mejuri | One motif (Alhambra / Dôme / Linear) across every category — a permutation grid, giftable by name. |
| Warranty as confidence tell | MV 5yr › PDPAOLA 3yr › Mejuri 2yr › A&M 1yr | The warranty IS the positioning. Vitaly's insight: on steel, "lifetime" is nearly free — the substrate cannot tarnish. |
| Retail as ritual | Astrid & Miyu | Piercing / welding / engraving services drive store economics and content. Phase-2 lever, not v1. |
Full catalogue pulled (8,921 products), Loox review counts on their curated bestseller collection (39,185 verified-photo reviews across 250 SKUs), live Ad Library sweep. It is a fast-fashion drop engine wearing fine-jewellery language: 200–700 new SKUs/month, permanent 30%-off fabricated anchors, bundle pools (4-for-₹2,999), made-to-order 9KT/LGD halo, ~730 active Meta ads with a 10-month always-on Shraddha cohort.

GIVA contrast: 370 active ads, all churning (Apr–Sep 2026 starts, no survivor cohort). Their demi-fine counter IXIA: ads began 27 Aug 2026, grid at ₹499–2,699 on 50%-off anchors, no traction yet.
Dongguan (Chang'an) is the cluster — the world's stainless-jewellery town, PVD in-house. Spec to buy: 316L + real-gold PVD, written micron spec, colour master sample, ISO 9227 (200h salt spray) + ISO 3160-2 (artificial sweat) + EN 1811 (nickel) in the PO. Yiwu brass is the disposability tier — not us. PVD's one limit: not replatable — so the warranty is replacement-shaped, provisioned at 2.5% of revenue.
| Category | FOB (PVD steel) | Landed / pc* | Retail band | Gross margin |
|---|---|---|---|---|
| Earrings / hoops | $0.9–2.4 | ₹115–310 | ₹899–1,499 | 74–87% |
| Pendant necklaces | $1.5–3.5 | ₹190–450 | ₹1,199–1,999 | 76–84% |
| Bracelets / bangles | $1.5–4.0 | ₹190–510 | ₹999–1,899 | 73–81% |
| Rings | $0.6–2.0 | ₹75–255 | ₹799–1,299 | 75–90% |
| Men's chains | $2.0–4.0 | ₹255–510 | ₹1,299–1,999 | 74–80% |
*Landed ≈ 1.45–1.5× FOB in ₹: BCD 25% + IGST 3% (creditable), SWS exempt — 28.75% stack verified vs Budget 2023. MOQs 30–120/design custom, 12–50 ready-stock. Samples ~2 wks, production 4–5 wks, air 3–7 days → 6–8 weeks PO-to-warehouse. The ₹600/kg duty floor only bites below ~$27/kg CIF — irrelevant at our spec.
The v1 slate: 32 SKUs (8 bracelets · 10 necklaces · 7 earrings · 4 rings · 3 men's chains), every one traced to a review-count-proven Palmonas bestseller or a global franchise pattern. ~1,280 pcs ≈ ₹2.6–3.4L landed. Mangalsutra demi-fine (Palmonas' 319-SKU India-only category) held for wave 2. The motif franchise slots in as wave 1.5 once Gate 3 locks the design.
Every PDP states base metal (316L), coating (real-gold PVD, named microns), the three test standards passed, and origin — backed by a genuine lifetime replacement on tarnish/plating failure. The enemy: the unquantified adjective. Palmonas can't copy it without re-claiming 6,500 SKUs; GIVA can't without exposing its silver margins. Costs 1–2% of revenue against 70%+ gross margin. Note: Chandvi's weight-and-rate transparency does not transfer at 5–9× markups — honesty transfers, the instrument changes (spec + warranty, not cost).
Nobody on the India shelf owns a silhouette — Palmonas' most distinctive winner is a Cartier clone. One proprietary motif propagated across necklace/hoops/ring/bracelet, permutation-merchandised (the VCA → Mejuri mechanic). This is W1's product architecture, not a rival wedge; the motif itself is Gate 2/3 world-work on founder references.
No fabricated MRPs (standing doctrine). Bundles are how the category engineers AOV and they're honest when the anchor is real — but as a lead wedge it under-scores: offer-led buyers convert on the fake 70%-off, and re-education is CAC we pay.
W4 (logged for the portfolio, not this brand): men's demi-fine — Palmonas men's chains in the top-25, Vitaly proves the register, no Indian focused player.
| Input | Value | Basis |
|---|---|---|
| AOV (bundle-led) | ₹2,000–2,400 | 2-for-₹1,999 / 4-for-₹3,499 — the corridor Palmonas' pools engineer |
| Landed COGS / pc | ₹230–310 | supply-map worked examples @ 1.45× FOB |
| Contribution / order | 53–55% | computed; incl. packaging ₹120, gateway 2%, ship ₹75, RTO 7%, warranty 2.5% |
| CAC (cold Meta) | ₹700–1,200 | category prior — no live CPC pull yet; Gate-2 blocker |
| 12-mo orders / customer | 1.6–1.8 | self-purchase + gifting prior; Mejuri repeat = 50% of revenue as ceiling |
| LTV : CAC | 1.5 – 3.4 | GREEN only where AOV ≥ ₹2,200 and CAC ≤ ₹850; RED at CAC ₹1,200 at any realistic AOV |
Corridor re-underwritten (2026-09-16), importer basis — EVIDENCE 1.57–1.62×FOB (agent-importer +8–12% on landed, method in research/luggage/IMPORTER-SOURCING.md): at mid importer margin the old GREEN cell (AOV ₹2,200 / CAC ₹850) falls to LTV:CAC 2.15 — below the rule-57 RED line. The GREEN cell that remains: the 4-piece bundle as the modal order (AOV ≈₹3,499 → LTV:CAC ≈3.4 at CAC ₹850); 2-pc AOVs are GREEN only at the edge (CAC ≤₹700, importer margin ≤10%, repeat ≥1.8). Bundle-first merchandising is therefore a rule-57 requirement for Gates 3–6, and the importer’s real quote is a gating input (named lead: IFC Kirti Nagar, unverified; watch the DDP-aggregator ITC trap). Full table in the dossier addendum.
Gate-2 gates before any approval: live DataForSEO + Meta CPC pull · bundle architecture built into v1, not retrofitted · organic/warm seeding before cold spend (the Lumira → Chandvi sequencing law). Prepaid-only; COD stays off.

Status 2026-09-16 (founder): all six rejected — name round 2 follows the direction pick. Portfolio logic noted, not binding.
Standing constraint: no store, no creative, no name lock until Gates 2–5 pass in order. The Chandvi workflow applies to this fork verbatim.
